# Lead vs Prospect: What's the Difference in Sales?

A lead has shown interest; a prospect is a lead you have qualified. Definitions, BANT, opportunity stages and how Salesforce, HubSpot, Zoho and Pipedrive store each.

**TL;DR:** A lead is a contact who has shown interest but has not been checked against your criteria. A prospect is a lead you have qualified: it fits your ideal customer profile and has a real need, budget and decision maker. An opportunity is a prospect with an active, named deal.

The difference between a lead and a prospect is qualification. A **lead** is any person or company that has raised a hand: filled a form, replied to an email, asked for a price on WhatsApp, or been referred. A **prospect** is a lead that you have checked and found worth selling to, because it matches who you sell to and has a need you can meet. Every prospect was a lead first; most leads never become prospects, and that filter is the point.

| | Lead | Prospect | Opportunity |
| --- | --- | --- | --- |
| What it is | Interested, unvetted contact | Qualified lead that fits your profile | Prospect with an active deal |
| How it got there | Form, inquiry, referral, list, event | Passed your qualification check | Agreed to evaluate, asked for a quote |
| Your next action | Qualify in 1 call or 2 emails | Discovery: learn the problem and timeline | Proposal, quote, negotiation |
| Typical owner | Marketing or whoever answers the inbox | Salesperson | Salesperson |
| Where a CRM keeps it | Leads list or inbox | Lead status, lifecycle stage or contact | Deal or opportunity record in a pipeline |

## What does a lead mean in sales?

A lead is a contact who could realistically buy from you and has shown at least one sign of interest, but whom you have not yet qualified. "Could realistically buy" matters: a student who downloads your guide for an assignment is a contact, not a lead.

Leads come from two directions:

- **Inbound:** contact forms, chatbot conversations, price inquiries, demo requests, newsletter replies, marketplace messages.
- **Outbound:** lists you build, trade fair badge scans, cold emails that get a reply, referrals from existing clients.

Sales teams often grade leads by temperature. A **cold** lead fits your profile but has shown no interest yet. A **warm** lead has engaged, for example downloaded a price list. A **hot** lead has asked for something with a date attached, such as "send me a quote for 200 units by Friday".

### What do MQL, SQL and PQL mean?

These are lead sub-types used when marketing and sales are separate teams:

- **MQL (marketing qualified lead):** marketing judges the lead ready for sales, usually from behaviour such as visiting the pricing page twice in 7 days or opening 3 emails.
- **SQL (sales qualified lead):** a salesperson has spoken to the lead and confirmed it is worth pursuing. In most teams an SQL is what everyone else calls a prospect.
- **PQL (product qualified lead):** a free-plan or trial user whose usage signals intent to pay, common in software.

HubSpot builds these into its default **Lifecycle stage** property in this order: Subscriber, Lead, Marketing Qualified Lead, Sales Qualified Lead, Opportunity, Customer, Evangelist, Other ([HubSpot Knowledge Base](https://knowledge.hubspot.com/records/use-lifecycle-stages)).

## What makes someone a qualified prospect?

A prospect is a lead that has passed your qualification check: it matches your ideal customer profile (ICP) and has a confirmed reason to buy. The word means "a likely future customer". It does not mean the person has agreed to buy; it means they are worth your time.

An ICP is a short written description of who you sell to best. For a B2B interior design studio in Pune it might be: "Companies opening or refitting an office of 2,000 to 10,000 sq ft in Maharashtra, with a facilities or admin head who signs off, budget from ₹15 lakh." For a Shopify agency in Austin: "D2C brands doing $1M to $10M per year on Shopify, planning a redesign in the next 6 months."

### How do you qualify a lead into a prospect?

The most common checklist is **BANT**, from IBM's sales methodology:

1. **Budget:** can they pay what you charge? If your smallest job is ₹2,00,000 and they have ₹40,000, they are not a prospect today.
2. **Authority:** are you talking to the person who says yes, or can you reach them?
3. **Need:** do they have a real, current problem you solve?
4. **Timeline:** do they plan to decide in a window you can act on, such as this quarter?

A lead that clears all four is a prospect. A lead that clears need but not timeline goes on a nurture list with a follow-up date, not in the bin. Other frameworks such as CHAMP (Challenges, Authority, Money, Prioritisation) and MEDDIC (Metrics, Economic buyer, Decision criteria, Decision process, Identify pain, Champion) do the same job with more detail for larger deals.

Qualification pays off. Ebsta's analysis of more than 655,000 B2B opportunities found well-qualified deals were 6.3 times more likely to close and closed 21.6% faster, as reported by [Nutshell](https://www.nutshell.com/blog/lead-versus-prospect-versus-opportunity).

## What is a sales opportunity?

A sales opportunity is a prospect with an active deal: they have agreed to evaluate a specific purchase, so it now has an estimated value, a stage and an expected close date. The test is concrete. If you can write "₹3,40,000, proposal sent, decision by 15 November" against the name, it is an opportunity. If you can only write "good fit, interested", it is still a prospect.

### What are the stages of a sales opportunity?

Most pipelines use 4 to 7 stages. A practical small-business set:

1. **Qualified:** the prospect agreed to a discovery call.
2. **Discovery:** you know the problem, scope, budget and decision date.
3. **Proposal or quote sent:** a priced document is with the buyer.
4. **Negotiation:** terms, scope or price are being adjusted.
5. **Won or lost:** record the reason either way.

Each stage should have an exit rule a colleague could check, such as "quote sent" meaning a dated document exists, not "we talked about price".

## Lead vs prospect: what separates the two?

The actual difference is that a lead is defined by interest and a prospect by fit. Interest without fit wastes sales time; fit without interest is a cold lead you might target later.

| Question | Lead | Prospect |
| --- | --- | --- |
| Have they shown interest? | Yes, at least once | Yes |
| Do they match your ICP? | Unknown | Confirmed |
| Is budget known? | No | Roughly |
| Do you know the decision maker? | No | Yes, or a path to them |
| How many do you have? | Many | A fraction of leads |
| What failure looks like | Never qualified, goes stale | Never moved to a deal |

### Is prospecting the same as lead generation?

No. Lead generation creates interest, mostly through marketing: content, ads, forms, events. Prospecting is a salesperson finding and qualifying likely buyers, often by research and direct outreach. Lead generation fills the top of the list; prospecting decides who on it gets a salesperson's hours.

### How do you turn a lead into a prospect?

1. Reply within 1 business day (24 hours) while the interest is fresh.
2. Ask 3 or 4 qualifying questions, not 15: what they need, by when, who decides, rough budget.
3. Score the answers against your ICP, yes or no on each BANT item.
4. Mark the result in your CRM and set the next step with a date.
5. Disqualify clearly with a reason ("budget below minimum") so the list stays honest.

## How do CRMs store leads and prospects?

CRMs do not agree on the word "prospect", and most have no field called that. Knowing how your tool models the line saves arguments about reports:

| CRM | Lead lives in | What "qualifying" does | Where the prospect sits |
| --- | --- | --- | --- |
| Salesforce | Lead object, with a Status field | convertLead() creates an Account and Contact, and optionally an Opportunity (Salesforce API docs) | A converted Contact, or a Lead with a qualified status |
| HubSpot | Contact with lifecyclestage = lead | Stage moves to MQL then SQL; automatic updates only move forward | salesqualifiedlead stage, with sub-states in hs_lead_status |
| Zoho CRM | Leads module | Convert creates Account and Contact, optionally a Deals record (Zoho docs) | Contact, or a Deal in an early stage |
| Pipedrive | Leads Inbox, separate from the pipeline | Convert turns the lead into a deal (Pipedrive help) | Usually the first pipeline stage |

Two consequences follow. First, a "conversion rate" in Salesforce or Zoho often means lead-to-contact, while in Pipedrive it means lead-to-deal, so benchmarks from one tool do not transfer. Second, if your CRM has no prospect stage, add one explicitly: a Lead Status value such as "Qualified" or a first pipeline stage named "Qualified", with the BANT rule written in its description.

## Why does this distinction matter for a small business?

It matters because your selling time is the scarcest thing you have. If one person handles 80 inquiries a month, separating the 12 prospects (15%) from the 68 other leads tells them where the next hour goes. It also makes your numbers mean something: "we had 80 leads and won 4" hides whether the problem is lead quality (few qualify) or selling (qualified prospects are lost).

Track three ratios every 30 days:

- **Lead to prospect rate:** prospects ÷ leads. Low means your marketing attracts the wrong people.
- **Prospect to opportunity rate:** opportunities ÷ prospects. Low means discovery calls are not landing.
- **Win rate:** won ÷ opportunities closed. Low means proposals, price or follow-up need work.

## Questions

### Is a prospect the same as a lead?

No. A lead has shown interest but has not been checked. A prospect is a lead you have qualified as a fit with a real need, budget and decision maker.

### Which comes first, a lead or a prospect?

The lead comes first. A contact becomes a prospect only after qualification, and a prospect becomes an opportunity when there is an active deal.

### What is an example of a prospect?

A facilities head who filled your contact form, confirmed a ₹15 lakh office refit budget, has sign-off authority and wants work started in January is a prospect. Someone who downloaded your brochure with no other information is a lead.

### Is an SQL a prospect?

In most teams, yes. A sales qualified lead is a lead a salesperson has confirmed is worth pursuing, which is the usual definition of a prospect.

### What is the difference between a prospect and a customer?

A prospect has not bought yet. A customer has at least one completed purchase; HubSpot, for example, sets a contact to Customer when it has at least one closed deal.

### How many leads become prospects?

It depends on how targeted your lead sources are. Measure your own lead to prospect rate monthly rather than borrowing a benchmark from a different CRM, since tools count conversion differently.
