What Is a Sales Funnel? Stages, Math and Examples

A sales funnel counts how many buyers reach each stage from awareness to purchase. Stages, conversion math, the leads-needed formula and funnel vs pipeline.

On this page

TL;DR: A sales funnel is the set of stages a buyer passes through from first hearing of you to paying you, drawn as a funnel because fewer people remain at each stage. The usual stages are awareness, interest, consideration, intent, purchase and retention. Its job is to show where buyers drop out, so you know which stage to fix.

A sales funnel is a model of the buying journey that counts how many potential customers reach each stage, from awareness to purchase, and what share moves on to the next. If 2,000 people see your offer, 200 ask a question, 40 get a quote and 8 buy, that is your funnel: 2,000, 200, 40, 8. The narrowing shape is the point. Each stage loses people, and the stage that loses the most compared with your normal rate is where effort pays back fastest.

The idea is old. E. St. Elmo Lewis summarised advertising in 1910 as "attract attention, maintain interest, arouse desire, get action", the model now called AIDA (Wikipedia: AIDA)). Modern funnels add stages after the sale, because a repeat customer costs far less to win than a new one.

What are the stages of a sales funnel?

The stages of a sales funnel are the steps a buyer takes toward purchase. Names vary by company, but six cover most businesses:

StageWhat the buyer is doingWhat you trackExample (B2B print shop, Ahmedabad)
1. AwarenessLearns you existVisitors, impressions, referrals2,000 site visits per month
2. InterestLooks closer, asks a questionInquiries, form fills, chats200 inquiries (10%)
3. ConsiderationCompares you with alternativesQualified leads, sample requests80 qualified (40% of inquiries)
4. IntentAsks for a price on a real jobQuotes sent40 quotes (50% of qualified)
5. PurchaseAccepts and paysOrders won, revenue10 orders (25% of quotes)
6. RetentionOrders again, refers othersRepeat rate, referrals4 repeat orders in 90 days

What is the AIDA model?

AIDA is the four-stage version: Attention (or Awareness), Interest, Desire, Action. It maps onto the table above as stages 1, 2, 3 to 4, and 5. AIDA is useful for writing a single ad or landing page; the six-stage funnel is better for running a business, because it includes qualification and what happens after the sale.

What is top, middle and bottom of the funnel?

Marketers group the stages into three bands:

  • Top of funnel (TOFU): awareness. Content that answers questions, search, social posts, trade fairs.
  • Middle of funnel (MOFU): interest and consideration. Case examples, price lists, comparisons, a call.
  • Bottom of funnel (BOFU): intent and purchase. Quotes, demos, trials, payment links.

Why do you need a sales funnel?

You need a sales funnel because "sales are down" is not something you can fix, while "quotes are being sent but only 1 in 10 is accepted" is. Writing the funnel down gives you four things:

  1. A focused plan. Each stage gets one owner and one action: who answers inquiries, by when, with what.
  2. The right message at the right time. A first-time visitor needs an explanation; someone holding a quote needs an answer about delivery dates.
  3. A forecast you can defend. If 25% of quotes become orders and you sent 40 this month, expect about 10 orders.
  4. Fewer leaks. Inquiries that never got a reply show up as a visible drop, instead of disappearing.

How do you calculate funnel conversion rates?

A stage conversion rate is the number that reached the next stage divided by the number in the current stage, for the same period. Overall conversion is customers divided by the top-stage count.

Using the print shop example:

  • Inquiry rate: 200 ÷ 2,000 = 10%
  • Qualification rate: 80 ÷ 200 = 40%
  • Quote rate: 40 ÷ 80 = 50%
  • Win rate: 10 ÷ 40 = 25%
  • Overall: 10 ÷ 2,000 = 0.5%

In a spreadsheet with stage counts in B2:B6, put =B3/B2 in C3 and fill down to C6; overall conversion is =B6/B2.

Count by cohort when your sales cycle is long. If quotes take 30 days to decide, compare this month's orders with last month's quotes, not this month's, or the rate will swing with timing.

How many leads do you need to hit a revenue target?

Work the funnel backwards. This is the calculation most funnel guides skip:

Leads needed = Revenue target ÷ (Average order value × Lead to customer rate)

Example: you want ₹6,00,000 of new orders a month, your average order is ₹60,000, and 5% of inquiries become orders.

  • Orders needed: ₹6,00,000 ÷ ₹60,000 = 10 orders
  • Inquiries needed: 10 ÷ 5% = 200 inquiries per month
  • If 10% of visitors inquire: 200 ÷ 10% = 2,000 visitors per month

The same arithmetic in US dollars: a $25,000 target with a $2,500 average deal and a 4% close rate needs 10 deals and 250 leads. In a spreadsheet: =ROUNDUP(Target/(AOV*Rate),0).

Now you can see which lever is cheapest. Raising the win rate from 25% to 33% on the same 40 quotes gives about 13 orders instead of 10, with no new marketing.

How do you build a sales funnel from scratch?

Building a funnel takes a week of setup, not a new tool. Follow these steps:

  1. Define a customer. Write your ideal customer profile in two sentences: who they are and what problem they pay to solve.
  2. Name your stages and exit rules. Use 5 or 6 stages. Each needs a rule a colleague could check: "Qualified" means budget, decision maker and timeline are known; "Quote sent" means a dated priced document exists.
  3. Pick one entry point per channel. A contact form on the site, a WhatsApp number on packaging, a booking link in the email signature. Every lead should land in one list.
  4. Set response times. For example, reply to every inquiry within 1 business day and follow up on every quote after 3 days and again after 7 days.
  5. Count every stage for 30 days. A spreadsheet is enough at first: date, source, stage, value, outcome.
  6. Find the biggest drop and fix only that. Run the change for another 30 days, then compare.
  7. Add the after-sale stage. Ask for a review or referral 14 days after delivery and diarise a reorder reminder.

If you want to measure the online part, Google Analytics 4 has a funnel exploration report that supports up to 10 steps, in open form (users can enter at any step) or closed form (users must start at step 1). It counts a user only if they complete the steps in order, and only their first sequence in the date range (Google Analytics Help).

Which funnel stage is leaking, and why?

A leaking stage is one whose conversion rate is well below your own normal level. Common causes, by stage:

Leaking stageUsual causeFirst fix to try
Visitors to inquiriesUnclear offer, no price signal, hidden contact optionsPut the offer, starting price and contact button above the fold
Inquiries to qualifiedWrong audience from ads or listingsTighten targeting; add 2 qualifying questions to the form
Qualified to quoteSlow replies; no discovery callReply within 1 business day; book a 15 minute call
Quote to orderVague quotes, no validity date, no follow-upItemised quote with a validity date; follow up at 3 and 7 days
Order to repeatNo contact after deliveryThank-you message, review request, reorder reminder

Sales funnel vs sales pipeline: what is the difference?

A sales funnel is the buyer's journey measured in volumes and conversion rates; a sales pipeline is the seller's list of open deals, each with a value, stage and expected close date. The funnel answers "how many people move from stage to stage?" The pipeline answers "which deals do I work on this week, and what will close this month?"

ShapeNarrows sharplyRoughly even columns of deals

Weighted pipeline value is each deal's value times its stage probability, summed. Three open deals of ₹2,00,000 at 50%, ₹1,00,000 at 25% and ₹4,00,000 at 10% give ₹1,00,000 + ₹25,000 + ₹40,000 = ₹1,65,000 expected.

Most CRMs reflect this split. Pipedrive, for example, keeps unqualified leads in a Leads Inbox and only moves them into the pipeline when converted to a deal (Pipedrive help). HubSpot tracks the funnel side with lifecycle stages from Subscriber to Customer, where Customer means at least one closed deal (HubSpot Knowledge Base). For definitions of the people inside the funnel, see lead vs prospect.

How does customer retention fit into the funnel?

Retention is the stage after purchase, where a customer orders again or refers someone. It belongs in the funnel because a repeat order needs no awareness or qualification spend. Track two numbers: the share of customers who order again within a set window (90 days for consumables, 12 months for projects), and referrals per customer. Simple habits move both: a delivery confirmation, a review link 14 days after delivery, and a reminder when a typical reorder date approaches.

Where does LuckPanda help at the bottom of the funnel?

The bottom of the funnel is where a priced document matters. LuckPanda's free quote generator makes an itemised quotation in any currency with a validity date, and client records keep the buyer's details for the invoice. Its pipeline and leads list are being built.

Questions

What are the 4 stages of a sales funnel?

The four-stage version is AIDA: Attention, Interest, Desire and Action. Many businesses use five to seven stages instead, adding qualification, intent and retention.

What is a good sales funnel conversion rate?

It depends on price, channel and how you count. Compare each stage with your own last 3 months, and only compare with others who count the same stage the same way.

Is a sales funnel the same as a marketing funnel?

They overlap. The marketing funnel usually ends when a lead is handed to sales; the sales funnel continues through quote, purchase and repeat orders.

What is a funnel in sales and marketing in simple words?

It is a count of how many people are left at each step from first hearing of you to paying you, so you can see where most drop out.

Do small businesses need CRM software for a funnel?

Not at first. A spreadsheet with date, source, stage, value and outcome for each lead is enough to measure a funnel for the first 30 to 60 days.

What is a sales funnel example?

A print shop with 2,000 visits, 200 inquiries, 80 qualified leads, 40 quotes and 10 orders has a funnel with a 0.5% overall conversion rate and a 25% quote win rate.
